That’s great compression. You could probably get away with a repair to the one valve.

That's what I thought too. But I will still be diligent and re-check and perform the leak down test on all cylinders. Just because!

Is this a Merc rigged engine or Volvo? I'm thinking I'd want to replace the exhaust with the best you can use to avoid a repeat of that problem. If Volvo rigged you can use the Barr aftermarket manifolds and risers, their riser gaskets are pretty good, I used them on my OMC 4.3 V6. Or if possible, could you convert to the Merc dry joint system and have a better exhaust overall, with less probability of that happening again....
Make sure to use Fel/Pro marine head gaskets, and when you pull the intake, then the heads, clean clean clean the outside of the engine really well with carb cleaner and compressed air (wear goggles do not make sparks). The intake can be a struggle to get off. I had to use 2 wide screwdrivers padded with electrical tape to pry in the gap where the RTV is applied in between the block and intake on the front and rear sides. It would not come off any other way. The head bolts I got out with my De Walt electric impact. The time consuming part of the job is cleaning the cyl head bolt holes, and running a thread chaser through them. Then make sure all the head bolts will thread all the way in before installing the head. The block deck surface must be CLEAN CLEAN CLEAN. I used new ARP head bolts because mine were so corroded. When you have the intake off you'll really see how milky the oil was. There and under the valve covers. Click image for larger version

It's a merc engine with Volvo exhaust and out drive (DP) I believe the Volvo to be original but someone re powered with a Merc 350 Mag. I have already purchased the Barr replacement Manifold and Risers. Thank you for the tips on the clean job. I will clean clean clean!

Take it to carb connection in Kirkland. They do high performance and collector car carbs along with boat carbs. They did mine on my previous boat and dialed in my muscle car.

Update: Took both heads to the shop. There were 2 bad valves. One on each side It had been running lean so there had been lots of heat. One of the seats was in pretty bad shape but all is fixed now. Also the head gasket on the Port side had failed. Finally had a descent day yesterday and was able to start re-assembly. Heads are back on, I am also installing a new Edelbrock intake and new Edelbrock carb. My goal is to have her ready for opening day.

Great news, I'd suggest to re torque the heads, exhaust manifolds, and intake after the first good run.

And so far it is coming together nicely! If only this work thing would stop getting in the way. And weather.
